I notice mine starts and runs at a higher rpm for the first minute or so before dropping down. I guess its electrically controlled. Is it possible your electric control sensor has gone AWOL? Not much of an answer I know - maybe a Supreme Being will happen by shortly and make a more useful pronouncement

In this cold weather, it sounds like you also might be having glow plug problems. Is it OK once engine warm?
