Air con belt replacement

So new Bongo has drawn first blood while trying to get a new aircon compressor belt on. I have slackened off the tensioner pulley fully but can get the belt around the three pulleys. Am I missing something?

have you loosened the tensioner off fully.

I was a bit cautious about winding the bolt right out and then having pulley bits dropping everywhere - is that a risk?

tensioner fully wound down its just getting the belt over that last bit of the compressor pully

have you loosened the centre pivoting nut, if you dont the adjuster goes slack but not loose enough to fit the belt.

I have retreated for the evening - there is not enough room to get a lever in to seat the belt - it also just doesn't feel like its going to go on. all ideas gratefully received.
