I have owned two Bongo diesels & they both clonked into 2nd - worse when cold. I have driven others here at work & most have been the same. Not sure if they all do it from new, clearly most we see have had a previous life. Bumply shifts can be difficult to cure, & can be caused by pressure regulators, worn valve body or trans cluch pack clearances. Poor engine performance will also make shifts firmer.

'Sludge' & black oil in a transmission oil pan is not a good sign. Unlike an engine the transmission doesn't (or at least shouldn't) burn anything as an engine does which is why engine oil goes black. Transmission fluid does tend to darken with age but it can also be a sign of hot running if it darkens. If it is dark brown of black & smells in anyway burnt then it has been slipping at some point & no amount of oil changes will repair burnt clutches. The writing is on the wall folks! Sludge can only be clutch friction material & fine metal particles.

My first step will be to change the AT fluid and clean the filter. I'll see if its better after that.
You'll do it no harm by changing the ATF. Some clean the filter, but you can also replace it.

Agree completely - but contrary to what has been written elsewhere on this forum pan gaskets and filters don't have to be expensive at around £3.50 & £12.50 (+ vat) respectively in my world. There would of course be carriage on those prices depending where you are.

My new shape V6 has a sump plug to drain the atf a lot easier if you don't need to change the filters.
